Real estate isn’t just about numbers it’s about people. I’m in the middle of a brokerage merger right now, and it’s wild how much of the process comes down to trust and communication, not just the financials.
With all the talk about culture clashes and top agents leaving after deals, I’m wondering: how do you actually keep people on board and engaged when there’s so much focus on the numbers?

Has anyone had luck doing a phased rollout instead of going all-in on Day 1? Curious if gradual change helps retention or just drags out the stress?

Incentives help, but recognition goes further. In our merger, the new leadership offered retention bonuses, but what kept people engaged was being brought into decision-making—committees on branding, marketing tools, office locations. It made us feel like stakeholders, not passengers.
